Besides Scrum, there has been a lot of focus on engineering practices such as test-driven development. We've been involved in creating TDD training at Nokia Networks to support the transition to agile development. This training approach has students write tests that count lines of code. Describes an ongoing research project conducted jointly by Siemens and the Software Engineering Institute. Siemens software-development organizations in Germany and the United States are case-study sites at which we measure the effect of methods to improve the software-development process. To observe and quantify the impact of software-process improvement, we must measure the performance of a software-development organization over time. Comparison of performance across organizations is very difficult, since organizations define measures and collect performance data in different ways. However, we can separately track performance improvement in each organization if it defines measures consistently and develops similar products. We have defined basic measures for performance of a software-development organization. We limited ourselves to a small number of simple measures to reduce the complexity of collecting, analyzing, and maintaining the performance data. Improving the software-development process improves the quality of software products and the overall performance of the software-development organization. However, process is only one of several controllable factors in improving software quality and organization performance. Others include the skills and experience of the people developing the software, the technology used (e.g. CASE tools), product complexity, and environmental characteristics such as schedule pressure and communications  相似文献

The need to see compelling evidence before adopting new methods looms greater in large organizations because of their complexity and the need to integrate new technologies and processes with existing ones. To further evaluate agile methods and their underlying software development practices, several Software Experience Center (SEC) member companies initiated a series of activities to discover if agile practices match their organizations' needs. Although each organization evaluated agile methods according to its specific needs, here we attempt to generalize their findings by analyzing some of their common experiences in the particular context of large organizations with well-established structures and processes. We base this analysis on experience collected and shared among four SEC members namely ABB, DaimlerChrysler, Motorola, and Nokia.  相似文献

ContextCommunities of practice—groups of experts who share a common interest or topic and collectively want to deepen their knowledge—can be an important part of a successful lean and agile adoption in particular in large organizations.ObjectiveIn this paper, we present a study on how a large organization within Ericsson with 400 persons in 40 Scrum teams at three sites adopted the use of Communities of Practice (CoP) as part of their transformation from a traditional plan-driven organization to lean and agile.MethodsWe collected data by 52 semi-structured interviews on two sites, and longitudinal non-participant observation of the transformation during over 20 site visits over a period of two years.ResultsThe organization had over 20 CoPs, gathering weekly, bi-weekly or on a need basis. CoPs had several purposes including knowledge sharing and learning, coordination, technical work, and organizational development. Examples of CoPs include Feature Coordination CoPs to coordinate between teams working on the same feature, a Coaching CoP to discuss agile implementation challenges and successes and to help lead the organizational continuous improvement, an end-to-end CoP to remove bottlenecks from the flow, and Developers CoPs to share good development practices. Success factors of well-functioning CoPs include having a good topic, passionate leader, proper agenda, decision making authority, open community, supporting tools, suitable rhythm, and cross-site participation when needed. Organizational support include creating a supportive atmosphere and providing a suitable infrastructure for CoPs.ConclusionsIn the case organization, CoPs were initially used to support the agile transformation, and as part of the distributed Scrum implementation. As the transformation progressed, the CoPs also took on the role of supporting continuous organizational improvements. CoPs became a central mechanism behind the success of the large-scale agile implementation in the case organization that helped mitigate some of the most pressing problems of the agile transformation.  相似文献

Context

Many organizations have started to deploy agile methods, but so far there exist only a few studies on organization-wide transformations. Are agile methods here to stay? Some claim that agile software development methods are in the mainstream adoption phase in the software industry, while others hope that those are a passing fad. The assumption here is that if agile would not provide real improvement, adopters would be eager at first but turn pessimistic after putting it into practice.

Objective

Despite the growing amount of anecdotal evidence on the success of agile methods across a wide range of different real-life development settings, scientific studies remain scarce. Even less is known about the perception of the impacts of agile transformation when it is deployed in a very large software development environment, and whether agile methods are here to stay. This study aims to fill that gap by providing evidence from a large-scale agile transformation within Nokia. While we have yet to confirm these findings with solid quantitative data, we believe that the perception of the impacts already pinpoints the direction of the impacts of large-scale agile transformation.

Method

The data were collected using a questionnaire. The population of the study contains more than 1000 respondents in seven different countries in Europe, North America, and Asia.

Results

The results reveal that most respondents agree on all accounts with the generally claimed benefits of agile methods. These benefits include higher satisfaction, a feeling of effectiveness, increased quality and transparency, increased autonomy and happiness, and earlier detection of defects. Finally, 60% of respondents would not like to return to the old way of working.

Conclusion

While the perception of the impact of agile methods is predominantly positive, several challenge areas were discovered. However, based on this study, agile methods are here to stay.  相似文献

Today, organizations tailor the practices from several agile methodologies to serve their particular environment. But are there situations that drive how an organization should tailor methodologies in a particular manner? This article places 12 commonly used agile development practices into a typology based upon whether they are primarily project management focused or software development approach focused and examines how organizations’ motivations for adopting agile impact the practices they adopt. Finally, it explores how a fit between an organization’s motives for agile method adoption and the tailored agile practices it adopts may lead (or not lead) to differences in project performance.  相似文献

Many large organizations are adopting agile software development as part of their continuous push towards higher flexibility and shorter lead times, yet few reports on large-scale agile transformations are available in the literature. In this paper we report how Ericsson introduced agile in a new R&D product development program developing a XaaS platform and a related set of services, while simultaneously scaling it up aggressively. The overarching goal for the R&D organization, distributed to five sites at two continents, was to achieve continuous feature delivery. This single case study is based on 45 semi-structured interviews during visits at four sites, and five observation sessions at three sites. We describe how the organization experimented with different set-ups for their tens of agile teams aiming for rapid end-to-end development: from component-based virtual teams to totally cross-functional, cross-component, cross-site teams. Moreover, we discuss the challenges the organization faced and how they mitigated them on their journey towards continuous and rapid software engineering. We present four lessons learned for large-scale agile transformations: 1) consider using an experimental approach to transformation, 2) consider implementing the transformation step-wise in complex large-scale settings, 3) team inter-changeability can be limited in a complex large-scale product — specialization might be needed, and 4) not using a common agile framework for the whole organization, in combination with insufficient common trainings and coaching may lead to a lack of common direction in the agile implementation. Further in-depth case studies on large-scale agile transformations, on customizing agile to large-scale settings, as well as on the use of scaling frameworks are needed.  相似文献

As distributed organizations increasingly rely on technological innovations to enhance organizational efficiency and competitiveness, interest in agile practices that enable adoption of information technology (IT) based innovations has grown. This study examines the influence of a network organization environment on the ability to develop agile adoption practices. An exploratory case study design was used to investigate the interactions between network structure, social information processing, organizational similarity (homophily), and absorptive capacity during the adoption of a large-scale IT system in two network organization environments within New York State. The data suggest that network organization characteristics and communication processes that reinforced social influence and supported knowledge transfer positively influenced adoption agility. We propose a model of agile adoption practices and discuss implications for the development of theory about network organization characteristics and capabilities to adopt IT-based innovations.  相似文献

The author focuses on the dynamics of software project staffing throughout the software-development lifecycle. The research vehicle is a comprehensive system-dynamics model of the software-development process. A detailed discussion of the model's structure as well as its behavior is provided. The results of a case study in which the model is used to simulate the staffing practices of an actual software project are then presented. The experiment produces some interesting insights into the policies (both explicit and implicit) for managing the human resource, and their impact on project behavior. The decision-support capability of the model to answer what-if questions is also demonstrated. Agile software development practices such as eXtreme Programming (XP) and SCRUM have increasingly been adopted to respond to the challenges of volatile business environments, where the markets and technologies evolve rapidly and present the unexpected. In spite of the encouraging results so far, little is known about how agile practices affect communication. This article presents the results from a study which examined the impact of XP and SCRUM practices on communication within software development teams and within the focal organization. The research was carried out as a case study in F-Secure where two agile software development projects were compared from the communication perspective. The goal of the study is to increase the understanding of communication in the context of agile software development: internally among the developers and project leaders and in the interface between the development team and stakeholders (i.e. customers, testers, other development teams). The study shows that agile practices improve both informal and formal communication. However, it further indicates that, in larger development situations involving multiple external stakeholders, a mismatch of adequate communication mechanisms can sometimes even hinder the communication. The study highlights the fact that hurdles and improvements in the communication process can both affect the feature requirements and task subtask dependencies as described in coordination theory. While the use of SCRUM and some XP practices facilitate team and organizational communication of the dependencies between product features and working tasks, the use of agile practices requires that the team and organization use also additional plan-driven practices to ensure the efficiency of external communication between all the actors of software development.

While there is a plethora of literature on IT Sourcing (ITS) strategy, little is known about the impact of large-scale agile frameworks on these strategies. Empirical evidence suggests that application of agile frameworks has an impact on governance and processes in large organisations including ITS strategies. Yet, the effects of such frameworks remain unrevealed. This research investigates the impact of agile frameworks on ITS decisions and the way organisations configure their ITS strategies. The research first studies literature to realise that there is a lack of empirical research on ITS strategies in organisations that use agile frameworks. Then, through a systematic literature review, ten different dimensions of ITS are identified and used as the required construct for a multiple-case study at six Netherlands-based organisations. The results reveal that four dimensions, namely sourcing model, location, pricing model, and relational governance are mostly affected by agile frameworks. Furthermore, after more than three years of utilising agile frameworks, case organisations still have not discovered a proper optimum point for these dimensions. The results also uncover that organisations are not fully aware of the impact of agile transformation on the process of ITS decision-making. This process may remain intact for years, resulting in continuous experimentation and trial and error of ITS strategies. We conclude that organisations should recognise the effects of agile frameworks to make ITS decisions accordingly. Additionally, adhering to a more rational and structured decision-making process helps organisations to more efficiently find proper optimum points for the dimensions of ITS strategy.

Many organizations aspire to adopt agile processes to take advantage of the numerous benefits that they offer to an organization. Those benefits include, but are not limited to, quicker return on investment, better software quality, and higher customer satisfaction. To date, however, there is no structured process (at least that is published in the public domain) that guides organizations in adopting agile practices. To address this situation, we present the agile adoption framework and the innovative approach we have used to implement it. The framework consists of two components: an agile measurement index, and a four-stage process, that together guide and assist the agile adoption efforts of organizations. More specifically, the Sidky Agile Measurement Index (SAMI) encompasses five agile levels that are used to identify the agile potential of projects and organizations. The four-stage process, on the other hand, helps determine (a) whether or not organizations are ready for agile adoption, and (b) guided by their potential, what set of agile practices can and should be introduced. To help substantiate the “goodness” of the Agile Adoption Framework, we presented it to various members of the agile community, and elicited responses through questionnaires. The results of that substantiation effort are encouraging, and are also presented in this paper.  相似文献

The second independent variable was user expertise: 30 novices and 30 experts solved six telephone tasks. In order to assess effects of learnability, tasks were presented twice. The remaining two phones did not differ significantly, although the most complex phone was superior to the phone of medium complexity which had the lowest performance. ContextScope management is a core part of software release management and often a key factor in releasing successful software products to the market. In a market-driven case, when only a few requirements are known a priori, the risk of overscoping may increase.ObjectiveThis paper reports on findings from a case study aimed at understanding overscoping in large-scale, market-driven software development projects, and how agile requirements engineering practices may affect this situation.MethodBased on a hypothesis of which factors that may be involved in an overscoping situation, semi-structured interviews were performed with nine practitioners at a large, market-driven software company. The results from the interviews were validated by six (other) practitioners at the case company via a questionnaire.ResultsThe results provide a detailed picture of overscoping as a phenomenon including a number of causes, root causes and effects, and indicate that overscoping is mainly caused by operating in a fast-moving market-driven domain and how this ever-changing inflow of requirements is managed. Weak awareness of overall goals, in combination with low development involvement in early phases, may contribute to ‘biting off’ more than a project can ‘chew’. Furthermore, overscoping may lead to a number of potentially serious and expensive consequences, including quality issues, delays and failure to meet customer expectations. Finally, the study indicates that overscoping occurs also when applying agile requirements engineering practices, though the overload is more manageable and perceived to result in less wasted effort when applying a continuous scope prioritization, in combination with gradual requirements detailing and a close cooperation within cross-functional teams.ConclusionThe results provide an increased understanding of scoping as a complex and continuous activity, including an analysis of the causes, effects, and a discussion on possible impact of agile requirements engineering practices to the issue of overscoping. The results presented in this paper can be used to identify potential factors to address in order to achieve a more realistic project scope.  相似文献

Management and organization theories help explain why agility is needed in software development and how to achieve it. Even though the effectiveness of some specific agile practices is not yet fully established, the agile approach is consistent with the sound principles grounded in management and organization theories discussed here. Our analysis helps understand the validity and applicability of the agile approach. It also highlights some of the challenges faced by agile development. Also, this analysis highlights several opportunities to fine-tune and understand the applicability and relevance of agile methods in different project contexts. Finally, rather than focusing attention on whether there is anything new with agile methods, it's more useful to understand the conditions under which specific agile practices are likely to be effective  相似文献

This paper describes empirical research into agile requirements engineering (RE) practices. Based on an analysis of data collected in 16 US software development organizations, we identify six agile practices. We also identify seven challenges that are created by the use of these practices. We further analyse how this collection of practices helps mitigate some, while exacerbating other risks in RE. We provide a framework for evaluating the impact and appropriateness of agile RE practices by relating them to RE risks. Two risks that are intractable by agile RE practices emerge from the analysis. First, problems with customer inability and a lack of concurrence among customers significantly impact agile development. Second, risks associated with the neglecting non‐functional requirements such as security and scalability are a serious concern. Developers should carefully evaluate the risk factors in their project environment to understand whether the benefits of agile RE practices outweigh the costs imposed by the challenges.  相似文献

ContextEmpowerment of employees at work has been known to have a positive impact on job motivation and satisfaction. Software development is a field of knowledge work wherein one should also expect to see these effects, and the idea of empowerment has become particularly visible in agile methodologies, in which proponents emphasise team empowerment and individual control of the work activities as a central concern.ObjectiveThis research aims to get a better understanding of how empowerment is enabled in software development teams, both agile and non-agile, to identify differences in empowering practices and levels of individual empowerment.MethodTwenty-five interviews with agile and non-agile developers from Norway and Canada on decision making and empowerment are analysed. The analysis is conducted using a conceptual model with categories for involvement, structural empowerment and psychological empowerment.ResultsBoth kinds of development organisations are highly empowered and they are similar in most aspects relating to empowerment. However, there is a distinction in the sense that agile developers have more possibilities to select work tasks and influence the priorities in a development project due to team empowerment. Agile developers seem to put a higher emphasis on the value of information in decision making, and have more prescribed activities to enable low-cost information flow. More power is obtained through the achievement of managing roles for the non-agile developers who show interest and are rich in initiatives.ConclusionAgile developers have a higher sense of being able to impact the organisation than non-agile developers and have information channels that is significantly differently from non-agile developers. For non-agile teams, higher empowerment can be obtained by systematically applying low-cost participative decision making practices in the manager–developer relation and among peer developers. For agile teams, it is essential to more rigorously follow the empowering practices already established.  相似文献
